Design systems at scale: what actually works

Design systems promise consistency, speed, and quality. In practice, many become shelfware — beautifully documented libraries that teams quietly bypass in favour of one-off solutions.

After building systems across fintech, travel, and consumer products, we have learned that adoption is a people problem wearing the costume of a tooling problem. Fix the people problem and the tooling falls into place.

Start with pain, not perfection

The best systems solve real, repeated problems. Before drawing a single component, audit where designers and engineers waste time — inconsistent buttons, duplicated spacing values, six slightly different shades of the same blue.

Launch with the 20 percent of components that cover 80 percent of the work. Expand on demand, not on ambition. A system nobody asked for is a system nobody maintains.

Governance without bureaucracy

Assign a system owner — not a committee. One person or pair makes the calls, reviews contributions, and communicates change. Speed beats consensus when the alternative is a backlog of unmade decisions.

Build a lightweight contribution model: propose, review, merge. The day it becomes easier to use the system than to work around it, adoption stops being a battle.

Measure adoption, not output

Track component usage in both design tooling and code. If a team is not reaching for the system, ask why. The answer is almost always a missing variant, thin documentation, or a component that does not match how the product actually behaves.

A system that covers 60 percent of cases and is used 95 percent of the time beats an exhaustive library used a third of the time. Coverage is vanity; usage is the metric that pays back the investment.
